Product Management Trade-Off Question: Balancing queue management and sales maximization for Ticketmaster

Introduction

For a high-demand event with more eligible buyers than sellable tickets, queue experience and ticket sales are usually aligned. A stable queue, credible ordering, bot resistance, accurate status, and a checkout flow that protects inventory all help genuine fans complete purchases. The real decisions are how quickly to admit shoppers, how to allocate scarce access under the organizer's rules, how to prevent abuse, and how to communicate when inventory is limited or gone.

Verified context and interview assumptions

  • Current queue behavior: Ticketmaster's queue help page calls the queue a virtual line with bot detection and traffic monitoring. It says tickets are first-come, first-served and not guaranteed, more people enter when space opens, and queues may close to prevent needless waiting for limited inventory.
  • Operational objective: Ticketmaster Business says Smart Queue admits fans at a rate intended to reduce checkout errors and maximize sell-through, while providing live messages about inventory, dates, and prices. That supports a shared reliability-and-trust problem, not a simple UX-versus-revenue tradeoff.
  • Alternative allocation: Ticketmaster describes Request as an option when demand far exceeds supply. Whether to use a queue, request process, lottery, presale, or another mechanism is an organizer and policy decision, not an optimization detail to change silently during an onsale.
  • Abuse constraint: The US Federal Trade Commission explains that the BOTS Act prohibits circumventing ticket-issuer security or purchase rules and covers resale of tickets obtained through prohibited circumvention.
  • Interview premise: No event capacity, queue volume, conversion rate, revenue, patience threshold, or incident is supplied. I would not invent one.

Step 1

Clarifying Questions (3 minutes)

  • **What is fixed by the organizer?** Which inventory, holds, presales, purchase limits, prices, eligibility rules, and allocation method are committed?

Why it matters: Ticketmaster cannot optimize sell-through or fairness without the true sellable inventory and decision rights. Ask for: Inventory ledger, release schedule, organizer policy, queue rules, and customer communication.

  • **Where does the current journey fail?** Are fans seeing entry errors, stalled progress, misleading availability, seat conflicts, cart expiry, payment failures, bot pressure, or support contacts?

Why it matters: “Long wait” may reflect legitimate scarcity, while technical failure destroys both completion and trust. Ask for: Event-level funnel, queue and checkout errors, latency, inventory-lock state, abuse signals, abandonment reasons, and complaints.

  • **What outcome is being optimized?** Is the goal reliable sell-through, broader fan access, reduced abuse, faster sale completion, lower support burden, or a particular organizer policy?

Why it matters: Selling every scarce ticket quickly does not by itself prove fair access or a good fan experience. Ask for: Ranked objective, non-negotiable rules, success metrics, and stop conditions.
