Product Management Product Improvement Question: Cohere Model Vault private deployment for regulated enterprises

Introduction

Cohere's pitch to regulated industries is that its models can run where the customer's data lives: in a dedicated, isolated environment in the customer's cloud account, in a Cohere-managed isolated environment, or fully on-premises. Model Vault is the platform Cohere introduced in 2025 to package this: it deploys Command, Embed and Rerank models into isolated environments with the security controls, scaling and monitoring that enterprise platform teams expect.

Private deployment is one of Cohere's strongest differentiators, but it is also where deals slow down. A bank's platform team may need weeks to stand up GPUs, pass security reviews and connect monitoring before a single developer can call the model. The prompt asks how we would improve Model Vault for platform teams at regulated enterprises. I'll follow a clarify, segment, journey, pain point, solution, prioritisation and metrics structure.

Tip

Cohere's revenue depends heavily on private deployments, so infrastructure products are business-critical. Show the interviewer you understand that "time to first production call" is a sales metric as much as a product one.

Step 1

Clarifying Questions (5 mins)

  • Which deployment mode are we improving: customer-cloud VPC, Cohere-managed isolated environment, or on-premises?

Why it matters: Each mode has different owners and failure points. Expected answer: Customer-cloud VPC deployments on AWS, Azure, Google Cloud and Oracle Cloud, which make up most new deals. Impact on approach: We'll focus on provisioning, security review and operations in the customer's own cloud.

  • Who is the primary user?

Why it matters: Platform engineers, security reviewers and application developers want different things. Expected answer: The customer's ML platform or cloud engineering team, who own the deployment. Impact on approach: We'll design for infrastructure engineers, with outputs that help their security and developer colleagues.

  • What does the data show about where time is lost?

Why it matters: Grounds the improvement in evidence. Expected answer: Median time from contract signature to first production API call is about 7 weeks; the longest phases are security review and GPU capacity procurement. Impact on approach: We'll target the pre-deployment and review phases, not only the install itself.

  • What is the business goal?

Why it matters: Aligns our solution. Expected answer: Faster time to value, which speeds up revenue recognition and expansion. Impact on approach: Our North Star will be time to first production traffic.
