Product Management Product Success Metrics Question: measuring Mercado Ads Product Ads for small sellers

Introduction

Mercado Ads is one of MercadoLibre's fastest-growing lines, with advertising up about 67% FX-neutral year over year in Q4 2025, helped by AI bidding. Product Ads, the sponsored listings that appear in search results and on product pages, are the format most small sellers touch first. The question is how to measure success specifically for small sellers: the long tail of shops in São Paulo, Guadalajara or Córdoba that sell a few hundred units a month and have little marketing know-how. For them, an ad product only succeeds if it creates incremental sales they could not have got organically, at a cost they can afford. I'll define that success, pick a North Star that rewards incremental seller value instead of ad spend alone, and add guardrails that protect buyers and the marketplace.

Framework Overview

I'll cover product context, goals, a North Star Metric with its breakdown, supporting metrics, guardrails, trade-offs and counter metrics, then suggest initiatives.

Step 1

Product Context (3 minutes)

Product Ads let a seller promote existing listings. The seller sets a daily budget and either lets the system optimise toward a target ROAS (return on ad spend) or uses automatic campaigns. Ads appear marked as "Patrocinado" in search results and recommendation carousels. Billing is cost per click, deducted from the seller's Mercado Pago balance or sales proceeds. MercadoLibre also runs an "AI Advisor" that sends budget and ROAS recommendations to sellers over WhatsApp, which matters a lot for small sellers who rarely open a dashboard.

Who counts as a small seller: I'd define it as sellers with under roughly 100 sales a month or under about R$30K / MXN 100K in monthly GMV, not in the MercadoLíderes Platinum tier, and not official brand stores.

Key stakeholders:

  • Small sellers: want more sales at a predictable cost, with little time to manage campaigns

  • Buyers: want relevant search results; irrelevant ads erode trust

  • Large sellers and brands: compete for the same ad inventory

  • MercadoLibre: wants ad revenue growth, higher GMV and a healthier long tail of supply

  • Mercado Envíos and Full: sellers in fulfillment ship faster and convert better on ads

Small seller journey:

  1. Seller lists products and gets a few organic sales
  2. Seller sees a prompt in Mercado Libre Vendedores app or a WhatsApp message from the AI Advisor
  3. Activates Product Ads with a suggested budget
  4. Ads serve, clicks and sales flow in
  5. Seller reviews results (or ignores them) and keeps, raises or stops spend

Lifecycle stage: Growth. Ads are scaled overall, but small-seller penetration is still low compared with large sellers, so the challenge is activation and retention of new advertisers.
