Product Management Product Design Question: PostHog onboarding for solo founders

Introduction

PostHog sells to product engineers and founders, and almost all of its growth is self-serve: someone pastes a snippet, events start flowing, and the product either proves its value quickly or gets forgotten in a browser tab. A solo founder is the hardest and most valuable version of this user. They have no data team, little time, and a dozen tools competing for attention, yet if PostHog becomes their default in month one, it can grow with their company for years across analytics, replay, flags, surveys and error tracking. The task is to design an onboarding flow that takes a solo founder from signup to a first useful insight in under 10 minutes. I'll clarify the problem, explain why it matters, segment users, find the sharpest pain points, and then propose, prioritise and measure a solution.

Tip

Define "useful insight" early. At PostHog it should mean an answer to a question the founder actually has, such as "where do signups drop off?", not just a chart that renders. Interviewers here care more about real user value than vanity activation.

Step 1

Clarify Questions (3 minutes)

  • Who exactly is the solo founder, and what are they building?

  • Why it matters: A B2B SaaS founder, a mobile app maker and an AI-agent builder instrument very different things.
  • Hypothetical answer: A technical founder with a web app (Next.js or similar), pre- or early-revenue, fewer than 5,000 monthly users.
  • Impact: We'll optimise for JavaScript web installs and low event volumes that stay inside the free tier.
  • What counts as a "first useful insight"?

  • Why it matters: It defines the finish line for the 10-minute goal.
  • Hypothetical answer: A saved insight (funnel, trend or replay playlist) built on the founder's own events that they view again within 7 days.
  • Impact: We'll measure both creation and return, so we don't reward empty charts.
  • Can we use PostHog AI and autocapture?

  • Why it matters: Both shorten time to value but carry trust and data-quality risks.
  • Hypothetical answer: Yes, both are available; privacy defaults must stay conservative.
  • Impact: We can generate insights before the founder writes any custom events.

Propose the Goal

Help a solo founder answer one real question about their product within 10 minutes of signing up, so they come back the next week and keep PostHog as their product data home. Does that framing work for you?

Define the Scope

I'll design the web onboarding flow for PostHog Cloud: account creation, install, data verification, the first insight and the "come back" hook. Mobile SDK onboarding and team invites are out of scope for this version.

Tip

Saying what is out of scope is as important as what is in scope. It shows you can ship a focused first version, which matches how PostHog's small teams work.
