Product Management Product Success Metrics Question: Defining success for Tata Pay UPI on Tata Neu

Introduction

Tata Pay UPI is the payments layer inside the Tata Neu app. Users can scan any QR, pay contacts, pay bills and link RuPay credit cards (including the Tata Neu HDFC Bank and SBI co-branded cards) to UPI, earning NeuCoins on eligible transactions. Payments are central to Tata Digital's revised strategy: after the FY26 results, the company said it aims to grow payments monthly transacting users tenfold while expanding into lending and insurance. Defining success for Tata Pay UPI is therefore not just about transaction counts; it is about whether payments become the daily habit that feeds the rest of the ecosystem.

I'll set context, define goals, propose a north star and its breakdown, then cover supporting, guardrail, trade-off and counter metrics.

Framework Overview

I'll follow a success metrics framework covering product context, goals and a metric hierarchy, and I'll keep linking back to the ecosystem role of payments.

Step 1

Product Context (3 minutes)

India's UPI market is dominated by PhonePe and Google Pay, with Paytm, CRED, Amazon Pay and bank apps sharing the rest. UPI person-to-merchant payments carry zero merchant discount rate for most debit flows, so a UPI app earns little directly. Value comes from what payments unlock: frequency, data (with consent), credit distribution, and loyalty.

Key stakeholders:

  • Users: want fast, reliable payments and rewards
  • Tata Digital: wants daily engagement and a funnel into credit, insurance and NeuCoins
  • Sponsor and issuer banks: process transactions and issue RuPay credit cards
  • NPCI and RBI: set rules, including market share caps and transaction limits
  • Merchants (including Tata brands): accept payments

User flow:

  1. Onboard: link bank account via SMS verification, set UPI PIN
  2. Pay: scan QR, pay contact, or pay bills
  3. Earn: NeuCoins on eligible transactions (for example via linked co-branded RuPay card)
  4. Return: next payment, bill reminder or offer

Product Lifecycle Stage: Early growth within a mature market. Tata Pay has existed since 2022, but its share is small and the 10x ambition implies a rebuild of the growth engine.
