Product Management Metrics Question: measuring Samsung Wallet success in India

Introduction

Samsung Wallet in India combines what used to be Samsung Pay (tap-to-pay cards using NFC and, on older devices, MST) with UPI payments, digital IDs, boarding passes, loyalty cards and, since late 2025, UPI onboarding during device setup, PIN-free biometric UPI authentication, and Tap & Pay with FOREX cards for travel. Defining success means answering a simple question: is Samsung Wallet becoming the default way Galaxy owners in India pay and carry their essentials? I'll set out the product context, goals, a North Star Metric, and supporting, guardrail, trade-off and counter metrics.

Framework Overview

I'll follow a success metrics framework: product context, goals, North Star, supporting metrics, guardrails, trade-offs, and counter metrics.

Step 1

Product Context

Samsung Wallet is pre-installed on Galaxy phones in India and accessible with a swipe up from the bottom of the screen. Its core jobs are paying (UPI QR scans, UPI ID transfers, card tap payments at POS terminals, online card checkout) and storing (cards, digital keys, tickets, ID).

Key stakeholders include:

  • Users: want fast, safe payments and fewer apps to juggle
  • Samsung: wants Galaxy ecosystem stickiness and differentiation from vivo, Xiaomi and Apple
  • Banks and card networks: want transaction volume and lower fraud
  • NPCI and the RBI: require compliance with UPI and payment-system rules
  • Merchants: want quick, reliable payments at the counter

User flow:

  1. Setup: during device setup or in-app, the user registers a UPI ID linked to a bank account and/or adds credit/debit cards.
  2. Discover: swipe-up gesture or Now Brief payment reminders bring the user into Wallet.
  3. Pay: scan a QR code, tap a card on a POS terminal, or pay online.
  4. Authenticate: fingerprint or face instead of a UPI PIN where supported.
  5. Manage: view transactions, rewards, tickets and passes.

Competitors are formidable. PhonePe and Google Pay together process more than 80% of UPI volume in India, and Paytm remains strong with merchants. Samsung Wallet's edge is being built into the phone and supporting card tap-to-pay, which UPI-only apps lack.

Product Lifecycle Stage: Growth in India for UPI (late entrant), mature for card tap-to-pay among premium Galaxy users.
