Product Management Product Strategy Question: SBI's strategy to reach 20 crore YONO users

Introduction

When SBI launched YONO 2.0 in December 2025, Chairman C. S. Setty set a target of doubling YONO users from about 10 crore to 20 crore within two years. On paper this looks achievable: SBI serves more than 50 crore customers, so only one in five uses YONO. In practice, the next 10 crore users are very different from the first 10 crore. They are more rural, older or younger, less comfortable with English, more likely to use PhonePe or Google Pay for daily payments, and more likely to be targeted by fraud. The prompt asks what strategy SBI should follow to reach 20 crore YONO users. I'll clarify goals, analyse the market, define a vision and roadmap, prioritise initiatives, plan execution, define KPIs, cover risks and summarise.

How to frame this

Push back gently on the number. Twenty crore registrations is easy to game; twenty crore users who rely on YONO is a real strategy. Interviewers reward candidates who reframe a target into a meaningful outcome.

Step 1

Clarify the Strategic Goals (3-4 minutes)

Questions for the interviewer:

  • Is the goal registered or active users? Hypothetical answer: The public target is users; internally, SBI cares about monthly active usage and cost-to-serve.
  • What timeframe? Two years from December 2025, so by end-2027.
  • What constraints? PSU budgets, RBI rules on authentication and outsourcing, a large branch network with established ways of working, and the need to keep fraud low.
  • Is YONO Business in scope? For this answer, retail YONO only.

Reframed goal: Reach 20 crore registered YONO users with at least 10 crore monthly active, while lowering branch transaction load and keeping fraud losses flat per user.

Why it matters for SBI:

  • Lower cost-to-serve: almost all transactions already move through alternate channels, but service requests and product sales still lean on branches.
  • Lending growth: pre-approved loans and cross-sell depend on digital engagement.
  • Competitive defence: private banks and fintechs target SBI's most valuable customers.
