Should Tata Neu remain an all-in-one super app or become a loyalty and financial-services layer across Tata brands?

Product Management Product Strategy Question: Tata Neu super app versus loyalty and financial-services layer

Introduction

Tata Neu launched in April 2022 as India's first group-backed super app: one login, one currency (NeuCoins) and one membership (NeuPass) across BigBasket, Tata 1mg, Croma, Tata CLiQ, Air India, IHCL, Westside and more. Four years later, the picture is mixed. Tata Digital reported FY26 revenue of about ₹35,990 crore and a net loss of about ₹4,974 crore. The Tata Neu HDFC Bank card has become one of India's largest co-branded cards, but shopping inside the super app has lagged the brand apps. Under CEO Sajith Sivanandan (since September 2025), Tata Digital has publicly moved away from GMV-led growth toward loyalty, financial services and group-level monetisation.

The question: should Tata Neu keep trying to be an all-in-one super app, or become a loyalty and financial-services layer that sits across Tata brands?

Key business objectives for this strategy:

  1. Reduce losses while keeping the ecosystem's strategic value for the Tata group
  2. Turn the existing loyalty and card base into a durable revenue engine
  3. Keep customers inside Tata brands rather than leaking to Amazon, Flipkart and Reliance
  4. Build financial services (payments, lending, insurance) at scale

I'll follow these steps: clarify goals, analyse market and competition, define a vision and roadmap, prioritise initiatives, plan execution, set KPIs, and manage risks.

Step 1

Clarify the Strategic Goals (3-4 minutes)

  • I'm assuming the board's primary goal is a credible path to profitability within three to four years rather than maximum scale. Is that right?

Why it matters: It decides whether we invest in shopping inside Tata Neu or concentrate resources. Expected answer: Yes. Tata Sons continues funding but expects losses to narrow and specific monetisation milestones. Impact on approach: We will favour high-margin, capital-light lines like distribution of credit and insurance and loyalty services.

  • Do the brand companies (BigBasket, Croma, 1mg) want their own apps to remain the primary shopping surface?

Why it matters: A super app competes with its own brands' apps for the same user session. Expected answer: Yes; brand apps convert better for their categories. Impact on approach: Tata Neu should complement brand apps, not replace them.

  • What assets can we count on: user base, co-brand card partners, data-sharing consent across brands?

Why it matters: A loyalty layer depends on identity and data across brands. Expected answer: A shared Tata Neu ID exists for most brands; card partnerships with HDFC Bank and SBI Card are in place; data use requires explicit consent. Impact on approach: Loyalty and financial services can be built on existing rails.

Key assumptions:

  1. Profitability path matters more than GMV.
  2. Brand apps remain the shopping front doors.
  3. Tata Neu owns identity, loyalty and money movement.
